Customer

The client is enabling communications revolution into a significant new phase of Myanmar Telecom market. Currently rolling out telecom towers for all the major operators including Telenor, Ooredoo and MPT. The team rolled out more than 100,000 towers worldwide in countries including Cambodia, Thailand, Vietnam, Indonesia, Canada, India, Pakistan, Turkey, Iraq, Saudi Arabia, Uganda, Kenya, Rwanda, Ivory Coast, South Africa, Azerbaijan, UK, the USA, and Mexico.

Challenge

There are a lot of procedures and activities to follow for a tower roll out project. Generally, Network operators request to the client group to build a new tower, or for a tower that can be shared by multiple operators to optimize the infrastructure costs. The operators can itself decide what type of service they need or the operator will request to the client group to take a decision.

If the operator decision is to build a new tower (BTS), then a set of activities need to be completed prior to the installation of a new tower. There are near 159 activity related to a tower roll out project. A team is assigned for each activity. There are some relationships of the preceding tasks to the succeeding tasks. Some tasks may have multiple preceding tasks and multiple succeeding tasks. So that the predecessor task must be finished before successor task. A team is assigned for each activity. So the director/in charge of a particular project may not be knowing about the task status unless and until they are informing to him/her either through mail or verbal communication. The major challenge for the project manager is completing the site rollout project on time, within the budget and scope. In addition to various technical and non-technical related issues that usually encounter the execution of the project and lead to delays in completion, there are factors related to the way the project is managed which affects the performance of the project and might directly or indirectly contribute to the underperformance and delays of delivering the site on time. The major factors recognized are:

  • Lack of control over the Project executionThe project manager coordinates and monitors the work of different teams within the project. However, when the project work encounters difficulties at any stage of execution, the responsible team tries to solve this with their line manager or team lead, in most cases the project manager will be only notified with this issue in order to update the status of the site in his system. However, the project manager does not have enough power to get involved in addressing and troubleshooting the encountered issue.
  • Need for better project communication Staff were growing increasingly disturbed with the amount of time it was taking to find customer data or up to date information about ongoing client document because it wasn’t easily accessible.
  • Coordination issues.

Solution

After analyzing the challenges, Technomax proposed a solution to Client. Using Microsoft SharePoint and project server, the task monitoring and updation became easier. It has also helped to have relevant documentation, approval in one place as per the task status.

When scheduling project activities, the project manager was able to schedule for the roll out plan with milestones and timeframe for the sequential tasks that comprises the project execution process. The input of different teams is needed to specify the time required to complete each task and process in the project. Subsequently, the project manager publishes project time plan illustrating the actual schedule of the project with activities, durations and sequences based on tasks’ start and end dates.
